Most teams treat references as a formality. Done right, they tell you more than any panel ever will.

Call the reference, don't email

A 15-minute phone call surfaces hesitations that a written form never will. The pauses and qualifications are the data.

Ask the right question

Skip 'were they good?'. Ask 'what was the work they did best, and what was the work where they needed the most support?' Then ask 'would you hire them again, for what role?'

Back-channel where possible

The most useful references are the ones the candidate didn't list. Ask shared connections directly. It is fair, it is normal, and it is more honest.
